Competition, Positioning, and POC Execution

How to run a competitive conversation that survives contact with a competent incumbent: requirement-based comparison instead of feature bingo, honest accounts of where each alternative genuinely wins, objection qualification before response, and a POC designed with exit criteria rather than hope.

There are two ways to lose a competitive evaluation. The first is to have a worse product. The second, far more common, is to be the person in the room who is confidently wrong about the alternative — and there is no recovering from that in the same meeting.

This module is mostly about avoiding the second one.

The promise

By the end of this module you should be able to:

  • Run a comparison organised around the customer’s requirements, not a feature grid.
  • Describe each major alternative accurately enough that its own SE would not object.
  • Say out loud where a competitor is the better choice, and gain credibility doing it.
  • Qualify an objection before answering it.
  • Design a POC with measurable success criteria and a defined exit.

Why feature bingo loses

The instinct in a competitive deal is to build a grid: products across the top, features down the side, checkmarks in the boxes. It feels rigorous. It loses, for three reasons.

It invites a counter-grid. Every vendor can produce a grid where they win. The customer now has two contradictory documents and no way to adjudicate, so they discount both and decide on relationship or price.

Checkmarks conceal everything that matters. “Supports SMB” is true of every platform in this category and tells the customer nothing about multiprotocol permission behaviour, which is what will actually hurt them in production.

It is trivially falsifiable. One wrong checkmark about a competitor and your entire document is suspect — including the parts that were right. You will not be in the room when the incumbent’s SE reads your grid.

The dimensions that decide real evaluations

Requirements first. In practice, unstructured-data evaluations turn on some subset of these, rarely more than four:

Hardware choice Locked to one vendor’s hardware, or not?
Commercial model CapEx, subscription, consumption — and what happens at renewal?
Migration and change What does it cost to get there, in hours and in risk?

First, get the names right

This sounds trivial. It is the single fastest way to destroy your own credibility in 2026.

Pure Storage, Inc. changed its corporate name to Everpure, Inc., filing a certificate of amendment with the Delaware Secretary of State on 20 February 2026, effective 23 February 2026. The company's stock ticker changed from PSTG to P on the New York Stock Exchange, with trading under the new symbol beginning 17 April 2026.

Note HIGH FIELD VALUE. Any competitive matrix, battlecard, or slide written before late February 2026 names this competitor incorrectly. Saying "Pure Storage" in a 2026 customer meeting signals that your competitive material is more than six months stale, which is a credibility cost out of all proportion to the error.

The unstructured-data competitive landscape changed materially in the first seven months of 2026: Pure Storage became Everpure in February, NetApp moved toward a disaggregated ONTAP architecture with AFX, and WEKA consolidated on NeuralMesh as its platform identity with a major release announced in July.

Note The practical lesson for a field guide reader is not the individual facts but the rate of change - competitive material has a shelf life measured in months, and the failure mode is not being wrong about architecture, it is being confidently out of date about names.

The lesson is not the individual facts. It is the shelf life. Verify vendor names, product names, and version numbers before every significant competitive conversation. It takes four minutes and it is the highest-return four minutes in competitive preparation.

The alternatives

Each of these follows the same structure, per the editorial policy of this guide: what it actually is, the questions that decide the comparison, and where it is genuinely the better answer. That last section is not a courtesy. It is the part that makes the rest believable.

Dell PowerScale

Dell PowerScale OneFS is a scale-out NAS operating system that stripes data across all nodes in a cluster and supports NFS, SMB, HTTP, FTP, S3, and HDFS. A cluster comprises a minimum of three F-series nodes. Dell's April 2026 white paper describes nodes carrying up to 736 GB of RAM each, giving a cluster up to 181 TB of system memory at 252 nodes.

IMPORTANT PRECISION - the 252 figure appears in a sentence about aggregate cache memory, NOT as a stated maximum supported cluster size. Do not quote "252 nodes maximum" as Dell's supported ceiling on the strength of this document; it supports "a cluster of 252 nodes is described" and nothing stronger.

Note OneFS is the closest architectural analogue to Qumulo Core and the most common incumbent you will displace. Treat it with respect in front of a customer who already owns it - they chose it, and disparaging it disparages them.

Architecturally this is the closest analogue to Qumulo Core, and the most common incumbent. Both are scale-out, single-namespace, distributed-protection file platforms. Anyone who tells you the category is new is selling something.

Questions that decide this comparison

  • How current is their cluster, and where is it in its support lifecycle? A recent refresh usually means there is no compelling event and you should qualify out.
  • How do they answer capacity and growth questions today, and how long does it take?
  • What is their tolerance for hardware choice — is being able to select the server platform worth anything to them, or do they prefer one throat to choke?
  • What does their rebuild behaviour look like at their actual cluster size, and have they measured it, or is it an assumption?

NetApp

NetApp is moving toward a disaggregated architecture for AI-era unstructured workloads, separating performance from capacity scaling. The direction is real and well covered in the trade press.

Dell's and NetApp's marketing sites returned HTTP 403 to automated retrieval during this source pass, so NetApp AFX node counts, capacity ceilings, and AI Data Engine specifics are NOT independently verified in this guide and no figures for them are published here.

Note Pull these figures from the vendor's current documentation directly before any customer use. A competitive claim you cannot source is a claim you cannot defend when the incumbent's SE is in the next meeting.

Questions that decide this comparison

  • Is ONTAP’s breadth actually being used — SnapMirror topologies, multiprotocol, the full data-management estate — or is it serving as a large NAS?
  • Is the unstructured workload growing into a shape ONTAP was not designed around, or is it comfortably within what they already run?
  • Who owns the relationship, and how many other NetApp products are in the estate?

Everpure FlashBlade

Everpure positions FlashBlade as a scale-out blade-and-chassis platform supporting NFS, SMB, and S3 on a single system, in three lines: FlashBlade//E for cost-optimised active archive and backup, FlashBlade//S for data protection, AI training and inference, analytics and HPC at up to 650 GB/s, and FlashBlade//EXA for extreme-scale AI and HPC at 10+ TB/s.

Do not compare these to a Qumulo figure without matching the configuration, the workload, and the measurement method - that comparison is meaningless otherwise.

Questions that decide this comparison

  • Is the requirement all-flash throughout, or is there a large capacity tier where all-flash economics stop making sense?
  • Which line is actually being quoted? //E, //S, and //EXA are very different products with very different economics, and treating them as one thing is the fastest way to make an unfair comparison.
  • How important is the appliance operating model versus software on chosen hardware?

VAST Data

VAST Data's public web pages describe the DASE architecture in positioning terms - a clean-slate, disaggregated shared-everything design - but route architectural specifics to gated video, analyst reports, and solution-engineer conversations rather than publishing them on the open web.

Scope An observation about public information availability as of this date, not a criticism of the product, and not evidence of any weakness in it.

Note Practical consequence - you cannot responsibly build a detailed VAST comparison from public sources alone. If a deal is genuinely against VAST, get current technical detail through a legitimate channel rather than inferring it. Inferred competitive detail is how an SA gets publicly corrected in front of a customer.

Questions that decide this comparison

  • Is the customer’s evaluation driven by data-reduction economics? If so, the comparison hinges on reduction achieved on their data, which nobody can predict from a slide — that is a POC question, not a debate.
  • What is the actual read/write mix and access pattern?
  • Are they evaluating the storage platform, or the broader data-platform ambition?

WEKA

WEKA's WekaFS is a distributed parallel file system that bypasses the kernel for lower latency, composed of frontend client services, backend compute handling data distribution, protection, metadata and tiering, and an SSD drive agent. It supports POSIX, NFS, SMB, S3, and GPUDirect Storage, and tiers cold data to object storage while keeping hot data and metadata on NVMe.

Scope Read directly from WEKA's official documentation. GPUDirect Storage support is the axis on which WEKA most often wins GPU-training evaluations; if that is the customer's requirement, say so rather than contesting it.

WEKA announced NeuralMesh 6 on 21 July 2026, describing it as the most significant software release in the company's history, with general availability in the second half of 2026. NeuralMesh is now the name of WEKA's overall platform. Announced capabilities include multi-tenancy up to 50,000 logically isolated tenants per cluster, unified S3 and POSIX on NVMe with zero-copy GPU transfer, and always-on data reduction claimed at up to 6x capacity savings.

Comparing a shipping Qumulo release against a competitor's announced-but-unreleased capability is exactly the kind of unfair comparison this guide forbids (PRD S18). If a customer raises NeuralMesh 6, establish whether they are evaluating what ships today or what is promised for H2 2026.

Note Naming collision worth being ready for - WEKA's platform is "NeuralMesh" while Qumulo ships NeuralCache, NeuralProtect and NeuralSearch. A customer hearing both in the same evaluation may conflate them. Be the person who disambiguates clearly rather than the person who exploits the confusion.

Questions that decide this comparison

  • Is this a GPU-training pipeline where GPUDirect Storage is a hard requirement, or an enterprise unstructured estate with AI as one workload among many?
  • Are they evaluating what ships today, or what was announced for the second half of 2026?
  • What happens to the data when it is not being actively trained on — and who pays for it to sit there?

Cloud-native file services and object storage

The most under-considered alternatives, and often the most rational ones.

Questions that decide this comparison

  • Does the workload need file semantics, or has it been assumed to?
  • What are the performance requirements at the client, not at the storage?
  • What is the real cost at their data volume, including retrieval, transfer, and API operations — the line items that turn a cheap-looking design expensive?
  • Who operates it, and does that team exist?

Do nothing

Objections: qualify before you respond

The reflex is to answer an objection. The discipline is to understand it first. Most objections are one of four things wearing the same clothes, and they require opposite responses.

POC design

A POC without exit criteria is not a proof of concept. It is an unpaid consulting engagement that ends when someone gets tired.

Before it starts, agree in writing:

  1. What is being proven. Two or three requirements, drawn from the discovery conversation, that will actually decide the outcome.
  2. How it will be measured. The tool, the dataset, who runs it, what counts as a pass. Vague success criteria always resolve in favour of the incumbent.
  3. Whose data. Synthetic benchmarks prove almost nothing about a real workload. Use their data, or an honest representation of its shape — file-size distribution and access pattern matter more than total volume.
  4. What is explicitly out of scope. Written down. This is what stops a two-week POC becoming a two-month one.
  5. Who decides, and when. A named person and a date.
  6. The exit. What happens on pass. What happens on fail. What happens to the data and the equipment either way.

Practice questions

1. A customer says “we are also looking at Pure.” What do you do first?

Answer. Note, without correcting them, that the company is now Everpure, and find out which FlashBlade line is being quoted — //E, //S, and //EXA are different products with different economics and comparing against the wrong one makes your whole analysis wrong.

Why this is question one. Customers use the old name; that is fine and not worth correcting them over. But you using the old name in your own materials signals stale competitive intelligence. And treating FlashBlade as one product is the substantive error underneath the naming one.

2. You cannot find a sourceable number for a competitor’s scaling limit. The customer asks you directly what it is. What do you say?

Answer. “I do not want to give you a number about someone else’s product that I cannot source. Here is what I can tell you about ours, with the source, and I would ask them the same question directly.”

Why this wins. It is the single most credibility-generating move available in a competitive meeting. Every vendor in the evaluation is asserting things about the others. Being the one who visibly declines to do that changes how everything else you say is weighted.

Why the distractors fail. Guessing gets you corrected by someone who knows. Deflecting entirely reads as evasion. A soft estimate is still a number they will hold you to.

3. The customer’s storage architect says: “For our GPU training pipeline, WEKA benchmarks better than you.” Assume they are right. What now?

Answer. Agree, then establish scope. For a dedicated latency-critical training pipeline with GPUDirect requirements, that is a purpose-built architecture and contesting it damages you. The real question is whether the requirement is that narrow — whether they also need multiprotocol enterprise access, broad identity integration, and a long-term home for the data between and after training runs.

If the requirement genuinely is only the training pipeline, the honest answer may be that this is not your deal, or that it is a two-platform environment.

Why the distractors fail. Disputing a benchmark you have not seen is a losing argument with a person who has seen it. Pivoting to price concedes the technical argument while looking evasive.

4. A POC is proposed with the success criterion “demonstrate strong performance for our workloads.” Why is this already failing, and what do you replace it with?

Answer. It is unfalsifiable, so it will be adjudicated by preference — and preference favours the incumbent. Replace it with specific measurable criteria: a named workload, a defined dataset with a realistic file-size distribution, a measurement method and tool, a threshold number, and a named person who decides against it by a named date.

The underlying principle. Any POC criterion that cannot fail cannot pass either. If you cannot state what result would end the POC unsuccessfully, you have not defined a test.

Summary

  1. Requirement-based comparison beats feature grids, because grids invite counter-grids and are trivially falsifiable.
  2. Verify vendor and product names before every competitive conversation. In 2026 this is not pedantry — see Everpure.
  3. Never publish or quote a competitive figure you cannot source. Declining to guess is a credibility gain, not a loss.
  4. Do not compare a shipping release against an announced one.
  5. Every alternative in this module is genuinely the better answer for some customer. Know which, and say it.
  6. Qualify objections before answering them; technical answers to political objections make things worse.
  7. A POC without written exit criteria is not a test.
  8. “Do nothing” wins more often than any vendor. Qualify for it early.

Field checklist

  • Confirmed current vendor and product names this week.
  • Can name one genuine advantage of each major alternative, unprompted.
  • Every competitive number I am carrying has a source I have personally read.
  • I have asked “what would you need to see to be confident about that?”
  • POC criteria are numbers with measurement methods, not adjectives.
  • I have asked what happens if the decision is deferred a year.
